The Best AI Workflow May Be No AI

Some work gains speed from AI and loses too much authority, privacy or evidential quality. Design a credible no-AI path.

The answer

AI strategy is distorted when every process must contain AI. Some tasks are rare, private, irreversible or dependent on human relationship. Automation adds a new observer and inference layer without removing meaningful work.

AI strategy is distorted when every process must contain AI.

Some tasks are rare, private, irreversible or dependent on human relationship. Automation adds a new observer and inference layer without removing meaningful work.

Recognise poor fit

- The data cannot be disclosed safely.

- The source is too ambiguous.

- The action is irreversible.

- Human empathy is the substance.

- Evidence must be directly attributable.

- Volume is too low to justify architecture.

Value object — The No-AI Decision

- Task.

- Expected benefit.

- New exposure.

- Human alternative.

- Conditions that could change the decision.

- Review date.

Abstention is architecture

Provide a secure manual route so users do not create shadow AI use. Explain which part may still be assisted, such as public research or formatting.

Mature capability includes knowing where intelligence should remain entirely human.

Where this breaks

Teams declare a task unsuitable for AI but offer no practical alternative. Users then paste it into personal tools to meet the deadline.

The operating move

Build the no-AI route as a first-class workflow with secure research, human review and realistic turnaround. Allow narrow assistance where exposure is controlled.

Name the human owner.

Provide approved source access.

Set a credible service time.

Monitor shadow-tool demand.

The test

Remove AI from the workflow for one cycle. If work collapses or moves underground, the institution has a prohibition rather than an architecture.
